Product Strategy
Build or Buy AI Features? A Founder’s Decision Guide
Buy when the workflow is standard and differentiation is low. Integrate when a proven capability needs to live inside your product. Build when your data, workflow, controls, or customer experience create a meaningful advantage that packaged software cannot provide.
Compare the three paths
| Path | Best when | Main risk |
|---|---|---|
| Buy | The job is common | Workflow compromise |
| Integrate | The capability is proven | Vendor dependency |
| Build | The workflow differentiates you | Delivery and maintenance |
What is the cost of buying?
Include licenses, integration, process changes, data migration, governance, and switching cost. Cheap software can become expensive when the team works around it every day.
What is the cost of building?
Include discovery, evaluation data, engineering, monitoring, model usage, support, security, and ongoing improvement. A prototype is not the full operating cost.
A practical decision sequence
Write the outcome and constraints. Test credible products. If none can meet a critical requirement, prototype the narrowest custom capability. Make the investment decision with evidence from the prototype, not assumptions.
